Why Retention Is the New Recruitment Strategy

By |Last Updated: October 16, 2025|4.5 min read|

If talent is the most valuable resource, why do organizations focus on external hiring over keeping and developing the talent they already have? I’ve seen countless organizations prioritize retention and consistently outperform their peers. That’s because when you use employee retention techniques, you create stability, drive growth, and turn your workforce into a competitive advantage. Not to mention reduce employee turnover…

That’s why retention has become the new recruitment strategy.

Why Is Retention So Important Right Now?

Several factors are converging to make retention a top priority for businesses today:

  • Hiring Freezes and No-hire/No-fire Policies: Many organizations are being asked to do more with existing headcount. Making it critical to keep current employees engaged and productive.

  • Economic Uncertainty: When markets are unpredictable, retention provides stability. It can help organizations weather downturns.

  • Cost-effectiveness: Replacing a worker can cost between one-half to two times their annual salary, according to Gallup. So preventing turnover saves both time and money.

  • Untapped Potential of Current Employees: Internal mobility, skill development, and career growth opportunities unlock hidden value in your existing workforce.

  • Loyalty and Long-term Engagement: Employees who feel supported and invested in are more likely to stay and contribute meaningfully.

  • The Ongoing Skills Shortage: Despite recent layoffs, many industries in the U.S. still face skills gaps. For instance, the U.S. Chamber of Commerce reports there are only 61 available workers for every 100 open jobs. That imbalance makes holding on to skilled employees essential.

  • The Rise of “Quiet Quitting” and Disengagement: Gallup’s recent report shows that only 33% of U.S. employees are engaged at work. And disengaged workers cost the economy up to $550 billion annually. Retention strategies that re-engage employees directly address this challenge.

  • Generational Workforce Shifts: Older generations are exiting the workforce. While this means deep institutional knowledge loss, it also means there’s an opportunity to nurture Millennial and Gen Z talent. They’re your next long-term leaders.

From combating scarcity to long-term investment, retention has become a cost-effective recruitment strategy.

Getting Started: What’s Your Current Employee Retention Rate?

Before you can improve retention, you need to understand where you stand. Too often, organizations assume their turnover is “average” without running the numbers. PwC states that a good turnover rate should be under 10-12%, which realistically is extremely low.

Does yours come in this low? Let’s find out.

How to Calculate Employee Retention Rate:

The formula is simple:

Retention Rate = [(Number of employees at the end of a period – Number of new hires during that period) ÷ Number of employees at the start of the period] × 100
For example, if you began the year with 200 employees, ended with 180, and hired 20 new people during that time, your retention rate would be:

[(180 – 20) ÷ 200] × 100 = 80%

You can use this formula across your entire workforce and in individual departments, functions and teams.

How to Improve Employee Retention:

Once you know your baseline, the next step is to adopt employee retention techniques that create meaningful impact. Sure, a certain amount of employee turnover is expected and unavoidable. But that’s no reason to do nothing to improve your rate with proven employee retention techniques.

Here are a few employee retention techniques that have consistently shown results:

  • Invest in Learning and Development: Upskilling and reskilling are powerful retention drivers. According to LinkedIn, companies that encourage internal mobility retain employees nearly twice as long as those that don’t. Building structured career pathways and offering training programs ensures employees feel their growth is a priority.

  • Embrace Flexibility: A survey by McKinsey revealed that 87% of employees would take flexible work options if offered. Flexibility is about how, when, and where work gets done. Organizations that trust their people to manage their time and deliver outcomes see higher engagement and stronger retention.

  • Prioritize Employee Well-Being: Burnout is one of the leading causes of turnover. Gallup found that burned-out employees are 2.6 times more likely to be actively seeking a new job. Investing in well-being initiatives shows employees that the company cares about more than just their output. Consider incorporating mental health resources, balanced workloads, or wellness programs into your initiatives.

  • Recognize and Reward: Recognition is one of the simplest but most overlooked retention strategies. According to SHRM, 68% of HR professionals say that recognition has a positive effect on retention.

  • Create Opportunities for Internal Mobility: Employees don’t want to leave to grow. But if internal opportunities don’t exist, they’ll have no choice. According to LinkedIn, employees who laterally move within their organization are 62% more likely to stay after three years. Companies that embrace talent mobility not only retain their people but also fill roles faster with proven performers.

Retention Is the New ROI

Yes, on one hand, retention is about keeping people. But it’s also about creating an environment where they want to stay, grow, and contribute. As leaders, it’s our responsibility to look inward before we look outward. By investing in employee retention techniques like learning, flexibility, well-being, recognition, and opportunities, we can create organizations that can thrive in any economic context.

The companies that embrace this shift will keep their best people and inspire them to achieve more. And that’s the kind of growth every organization should be striving for.
